A decision matrix makes assumptions visible. It does not turn subjective ratings into facts. For students exploring CBPA business projects, the useful skill is explaining why a criterion matters and what evidence supports each rating.

Define the scale before scoring
Compare three fictional project tools on cost, convenience and evidence quality. Use a scale from 1 to 5, where 5 is always better. For cost, that means more affordable receives the higher score.
Give tool A ratings of 5, 2 and 2; tool B ratings of 3, 4 and 4; and tool C ratings of 2, 5 and 3. These are invented teaching ratings, not findings about real products.
Calculate a weighted total
Suppose the weights are 0.5 for cost, 0.3 for convenience and 0.2 for evidence quality. They sum to 1. Tool A scores 0.5(5) + 0.3(2) + 0.2(2) = 3.5.
Tool B also scores 3.5, while tool C scores 3.1. The matrix produces a tie between A and B under these assumptions. It would be misleading to announce a unique winner without an additional reason.
Test a different priority
Change the weights to 0.3, 0.5 and 0.2 respectively. A now scores 2.9, B scores 3.7 and C scores 3.7. Making convenience more important changes the comparison.
This sensitivity check reveals dependence on priorities. It does not prove the second set of weights is correct. Explain who chose the priorities and whether the ratings have enough evidence to support a decision.
Turn the table into a research question
If one uncertain score could change the outcome, investigate that score next. For example, define convenience as steps required for a specific task and observe those steps with permission.
A matrix is a comparison aid, not proof of customer demand or an official CBPA submission template. Keep a source note for each real rating and distinguish observations from estimates. Consult the current organiser's materials for programme requirements, naming and permitted support.
